I think one thing that is required that I get a lot of flack for is you really need to sometimes consider that your constraints are bendable, that you can change what a lot of people assume to be static and rigid. This is against the conventional wisdom of in a startup.
2:17Use the tools available, don't reinvent the wheel. But what I've found is sometimes you do have to do that. Sometimes you have to evaluate all your constraints, all your available tools, and sometimes you have to build better tools.
2:32John Lee Dumas:I want to start by talking about the efficiency gap, because we're talking about industrial bottlenecks to scalable intelligence. So what would you say are the biggest inefficiencies that are currently holding back industrial and operational systems? And why have they been so gosh darn difficult to solve? Yeah, it's really crazy because you see like Boston Dynamics doing backflips back in 2017 or 2019. And you expect that the automation is just pushing ahead and getting more and more intelligent. But the reality is that it still takes six to nine months to integrate a new robotic solution. and when you do that the robot is still very very rigid and it's still running a pre-programmed script and so every time you want to change something every time you want to handle variations and make it actually able to substitute human labor you you need to program it with a skilled engineer uh for weeks or even months at times and so that's really what's been holding back the adoption, in my view.
3:43And that's the reason why 90 % that could be automated are not automated, and why there's a million unfulfilled jobs in the sector in the US alone.
3:52John Lee Dumas:So let's move on to automation scale, because your company actually, Sebastian, like it approaches scalable automation and complex environments. And you kind of focus on trying to do this where traditional solutions fall short. So how specifically do you do this successfully? Embody is AI software that plugs into any robot and lets anyone, everyday factory workers, teach the robot new skills simply by talking and demonstrating. No code. And the way this works is with two innovations that we have completed. One of them is a real-time world model that gives robots common sense and representation of the scene.
4:38And then the other is a compiled skill library. So once the agent has been taught how to perform a new task, we compile it into a static set of tool calls and then deploy that in production. So it runs as fast as a human and reliably.
4:58John Lee Dumas:I think one place that a lot of listeners and a lot of just humans in general are having a hard time is understanding the humans and the AI combination. I mean, there's just this lot of debate about automation replacing people, and it's just freaking a lot of individuals out. So Sebastian, how do you personally think about that balance, the balance between human decision-making and then AI-driven execution? That is a core part of the product. And I have also actually seen this pushback a little bit, mostly in some of the older folks and the more traditional folks where they are, frankly, a bit scared of AI.
5:41And so that's not really our ICP. But what I would say to people that are more open to adopting our technology is that we split the process into teaching time and execution time. And so during teaching time, you have an agent that's able to make mistakes and is able to iteratively improve based on the human feedback. And just like a human, once you get down the practice, once you know what to do, then we deploy that compiled skill at execution time. And like I said earlier, that's what lets it run fast as a human and reliably.

Sebastian, I want to talk about AI in the real world, because let's be honest, that's the world that almost all of us are going to be living in. So what are some of the most impactful real world applications that you're currently seeing across manufacturing, across logistics, across all operations? We've seen a lot of demand in computer, or sorry, in consumer products and logistics and more manufacturing in general, such as in pharmaceuticals. And what we've seen that should be automated, which isn't, is simply placing different products in different arrangements where the products, they change.
10:24They're not the same product for years. And this is something that you would expect a robot to be able to do, but they can't. And so that's where we've come in. And that's where we've actually completed paid proof of concept with a Fortune 100 CPG company. And we're now currently in pilot with them. And we have plenty more in the pipeline with 3PL kitting, some pharma companies, and other manufacturing companies.
10:53John Lee Dumas:Let's talk about measuring ROI because at the end of the day, return on investment, that's what's going to get people going. So when companies are actually investing in industrial AI, how should they measure success in terms of efficiency gains, cost reduction, and scalability? I mean, can you give us an example of each, like efficiency, cost reduction, scalability? There's three numbers here that are really important. One is the teach to autonomy time. And again, that used to be like a six to nine month integration project, which now can be done in 10 minutes with just natural language and demonstration.
11:32The other thing is the reliability aspect. And so we've demonstrated 99.6 % success over an eight hour continuous run as part of the pilot that we're in. We charge 20K per robot per year, which is a fraction of the labor that it replaces. And the most benefit that, or the biggest benefit that I care about for our company scalability is that deployment effort, bespoke custom engineering effort declines as the skill library grows. And every deployment should take less engineering effort than the last.
12:13John Lee Dumas:Let's talk about what comes next. I mean, looking ahead, Sebastian, you have your finger on the pulse. I mean, you're working in this every day. You're living this, you're breathing it, you're smelling it, you're tasting it. What will the next phase of industrial AI adoption look like globally? And where do you see the biggest opportunities emerging? There's 5 million industrial robots already installed. And from what I've heard, the IFR ranks agentic AI as the top robotics trend. And so given this giant labor shortage and the fact that our population is growing older and older, this really forces the adoption of more intelligent solutions.
12:57The next phase, as I see it, is that robotics stops being one-off integration projects and very rigid solutions that are hard to change, but they become basically enterprise infrastructure where with tools like Embody, an operator can just onboard new skills and they can share skills across different robots, and they can make this entire process repeatable and scalable where they previously couldn't.
13:31John Lee Dumas:So right now, what would you say is one thing that our listeners, Fire Nation, should understand about AI's role in the future of operations, of productivity, of growth? I actually don't see AI as different than any other automation that would be deployed. The way I see it is, and this comes from a paper that is making waves recently from Stanford lab. And what they found is that the act of switching from labor to automation actually increases productivity by a total of zero. Where the productivity gains come from is the machines themselves exponentially improving through Moore's law, through software updates, to handle more and more tasks autonomously.
14:21And so right now, robotics is a different story. But once you solve this integration issue, this rigidness, then you start to unlock that ROI and those productivity gains.
