The numbers make sense. Your logic holds. Then you offer the idea. One person shuts it down immediately. Another nods politely and nothing moves. You think they're being difficult. They're not listening. They don't get it. Actually, you just threatened their identity without realizing it. That's what's interesting. They did hear it. Nothing was missed. What shifted wasn't the idea. It was how the idea actually landed. Because ideas don't meet logic first, they meet identity.

2:59And when an idea collides with how somebody understands their value, movement stops. Quietly. Instantly.

3:14In this episode, we're going to discuss two out of eight core competency identities that inhabit your work environment. The solver and the protector. Once you see these clearly, a lot of resistance starts to make sense without anyone needing to be wrong. There's a point where competence stops being the deciding factor, not because it's insufficient, but because something else begins to matter more. Identity is the internal logic people use to understand their contribution at work. It's how they answer the question, why do I matter here? When an idea reinforces that answer, it gains traction. When it destabilizes it, even slightly, things stall.

4:05Not loudly, not dramatically, just enough to keep moving forward from happening. This isn't about persuasion. It's actually about alignment. And once you start seeing interactions through this lens, the room looks very different. AJ, I want to bring up a point here. For most managers, it's easy to think incentives and rewards, as well as all the data and figures, matter and are enough to incentivize people to move them forward. But if people's identities are being threatened, it doesn't matter what the reward is. And that's why it's so important to understand these identities in the workplace.

4:49Because if you're managing and leading people, this is your advantage to move things forward. Let's look at the first identity. The solver experiences value through resolution. Problems aren't actually obstacles for them. They're invitations. And complexity isn't friction. It actually energizes them. You'll hear it in how they speak. Let me take a look. There's probably a workaround. I think I see what's happening. What engages a solver isn't instruction. It is uncertainty. Moments where something isn't obvious yet energizes them. AJ, I can't help but laugh because in this company, you are definitely a problem solver.

5:33There's probably a workaround. Let me see what's happening. That's you right there. That's why I know this identity well. When that uncertainty disappears, when everything is predefined, locked down, already decided, their energy tends to flatten. Not out of disinterest, but out of misalignment. See, nothing is broken in that moment. It's simply that the identity they lead with isn't being invited into the problem. And when it is invited, when complexity is acknowledged, rather than solve too early, solvers naturally lean forward. because now the work speaks to who they already understand themselves to be.

6:12It's such an important point. I'm so energized when you come to me with a problem, but if you're already coming with a solution, I don't have anything to do. I don't have anything to share. They're oriented towards continuity, towards what's been held together over time. Sounds like you, Johnny. Their language reflects that, making sure nothing slips, just keeping things consistent, catching issues before they escalate. What matters most here isn't speed or novelty, it's reliability. a sense that what exists has been stewarded, not merely replaced. So when a change is introduced without that context, it can land as disruption to the protector, even when the intention is just improvement.

9:12Not because change is unwelcome to them, but because continuity hasn't been acknowledged. I'm so routine based. As you know, anything breaks and I lose it. when the existing structure is recognized as something that's been protected, evolution no longer feels like risk. It feels like care. And in that framing, protectors don't resist movement. They help guide it. So why is this so important? We have to recognize the identities in people before we just start introducing ideas and solutions and hoping they land. What's fascinating is how naturally these two identities can appear opposed to one another.

10:02One is oriented towards solving what's next. The other towards preserving what works. From the outside, it can look like conflict. But from the inside, it's actually coherence. Each is just responding to a different definition of their responsibility. When both identities are recognized simultaneously, something shifts. Solving no longer threatens stability and protecting no longer blocks progress. And now the room stops feeling divided because no one needs to abandon who they are to move forward. So when we recognize these identities and we play to them with the way we frame our solution, we actually move things forward in a meaningful way, rallying the troops.

10:47Once this distinction is visible, it's hard to unsee. You'll start noticing how often ideas slow down, not because of disagreement, but because identity hasn't been accounted for yet. Watch the room when ideas are being presented and see if you could now recognize these identity markers in the conflict, the disagreement, the discomfort you see when ideas are being presented. That's right. You'll hear the language. you'll feel the energy change. And without forcing anything, your timing, framing, and presence will begin to adjust naturally. This is not a technique. This is simply recognizing where people are starting from as a clear way to see what's already happening around you at work.

11:36Recognizing these identities and playing to each identity in the way you frame ideas is how you actually get things done. So somebody could be a solver at work, but could be a protector within their friend group or might be a solver in both.

13:10So you will see these identities play out in different contexts from your family to your peer group to also at work. So learning them, recognizing and learning to communicate to them is going to make your life a whole hell of a lot easier.
