I watched videos. So I got to know Josh via the video. So super helpful, all that you provide, get folks prepped to come on the show. So thank you so much. I tell you, you know, on a daily show, right?
1:30People are like, how do you do it? It's like, well, you got to have really good systems. Otherwise you're a glutton for punishment because it's just going to eat up all your time. So, yeah. So, you know, the goal, thank you for mentioning that, you know, it's just like, you know, the more folks that we can serve, the better, right? And I love these conversations, but Scott, I'd love to learn maybe a little bit more about your background, the work that you do today. And I definitely want to, we'll dive into EOS, but let's kind of do some table setting first. For sure. Yeah. So the journey to EOS really came along three different lines that I've done over the course of my career.
2:02First and foremost, I worked for a long time as a W-2 employee, leading various size teams on the operations side of the house and did this in financial services and for Medicare and a lot of things things on that financial side back again, sort of in an effort to support the client. So big companies, small companies, but really was known as the guy that gets stuff done. I mean, at the end of the day, everyone that came to me and we needed to build a call center somewhere. I'd love to build a call center. If we needed to go build a project team to get something done, that was the role that I played for those organizations.
2:35That's sort of the leg one. During that time, I did a ton of coaching and that coaching came in a couple of things. I created some coaching within the four walls there. When I was at Capital One, for example, and really helping leaders get better at working with their teams and improving performance there. So coaching is sort of leg two. I also, way back in the day, coached some basketball, but that's a tale for another time. And then last spot is just, I'm a business owner, right? And EOS there to serve business owners and entrepreneurs. So you sort of bring that operations execution side, that coaching side, and that business ownership side, bring those things together.
3:11And that's really what makes up my journey to EOS. Yeah. So explain your work today and what does an EOS implementer do? Sure. So Josh, if you're familiar, but maybe your audience is, but there's a book written by Gino Wickman called Traction. It's about 15 plus years old or so. And at the end, I've got an offer for anyone in your audience that's interested in getting a copy of this book. I'll get him a free copy of the book Traction. But Gino was a lifelong entrepreneur himself and realized that he was really good at teaching other entrepreneurs how to run their businesses and get more out of it.
3:44You've been an entrepreneur, sometimes it can swallow you whole. I mean, you're running around like crazy, having to do everything, chief cook and bottle washer, whatever you want to use it, and you're just going to get swallowed by it. And that can be really frustrating. And you thought you're going to get this flexibility from being a business owner. And it turns out it just consumes you. And so EOS is built to help execute on the original idea you had when you started your business. You have this great idea for a product or a service, but then you get swallowed by getting things, all this stuff done.
4:12You're like, what am I doing here in order to get us from A to B? You mentioned you built some processes so you could host a daily show, right? EOS helps bring a lot of this together and really take the energy within an organization, get it pointed in the same direction and support that entrepreneur on the goals that he or she had from the outset. That's what EOS is about. So it stands for the entrepreneurial operating system, but it has nothing to do with software and everything to do with people and getting them going in the right direction. Yeah. Give us maybe some for instances or some examples of like how that might look.
4:44And I'm thinking very specifically about how does a team's day to day, how is that impacted by running their systems more efficiently through kind of more of an EOS model? Yeah, sure. So the first thing that we spend time with our clients on is being sure that you understand we're going to really focus on three things first is vision but do you know where you're going and you know how you're going to get there right so do you have that vision and has that vision commonly held by the whole organization so we talk a lot about vision the second thing we talk about is getting traction it's the name of the book but how are you going to execute with discipline and accountability against that vision and then the third thing is what does that team health look like do you have a cohesive team a high functioning team a team that likes working together that's going to enable that.
5:29So when we go in and talk to a company, that's what we're talking about. We're going to make sure that vision's aligned, we're executing well, and that we're really healthy. And EOS brings that all together. We cover a bunch of tools, techniques, really practical stuff that happens week in, week out by strengthening what we call six components, which are all in support of vision, traction, and healthy. Let me ask, you know, I love this idea of thinking of businesses in stages, right? And we're at this stage and someone might be at pre-revenue and they're still kind of still putting things together.
6:00You know, then they get the team put together, you know, their launch and then they're going to market and they're kind of growing. What point do you find that most people say, oh, okay, we're at the stage. We need some framework here because otherwise it feels like herding cats. Yeah. I mean, I would say that 80 % or so of the clients that are running on EOS, and that's the framework that we call it. You don't do EOS. You actually run your organization on EOS. So that's the way to think about this. And we typically find that they are at a spot where they've hit a ceiling in some way. So our typical client from a demographic side is 10 to 250 employees, 2 to 50 million in revenue, somewhere in there.
6:42So they're in that space, but they are looking to grow, right? They're not satisfied with the status quo. In fact, they're more eager to change than they are to sit tight. But I think the most important thing for anyone even considering starting either to implement EOS by themselves or to call a coach, whatever, is what's the frame of mind? So we call it the psychographic profile. But an owner has to be in a place where they are stuck. They're a little vulnerable. They know they're not getting what they want out of the business. They know they want to change. They're just not sure what to do next.
7:11Maybe they tried a bunch of stuff. That didn't work. But you've got to be in that space where I know something different has to happen in order for me to get where I want to get to. If you're not in that frame of mind, there's not much we can do for you. You have to get there, right? We would never want to pull someone into this process because it is pretty intensive and it's going to change the way that your business is going to operate day in, day out, but it's going to give you a plan to do so. So folks that get there and they find them stuck hitting that ceiling, pick your favorite terminology.
7:41That is where we want to talk to folks and see if it's something they want to do, right? Obviously, we want to have them really invested in the process. I don't know if you've got any kind of before and after story at the ready, maybe a client that you've worked with. You mind maybe sharing with us kind of what they came in, what life was like, what the journey was to implementation, and then what's life like afterwards? Yeah. I'm going to personalize this as long as it's cool with you, because I actually have a business that runs on EOS that I own with my wife. And it's one of these deals where I wish I knew then what I know now so that we've had the business for seven years or so.
8:18And man, it was rough. We got started. We bought into a franchise, but we didn't quite get the support that was promised during the marketing portion of the show when it came time to actually execute the thing day to day. And this is from a guy that did ops his whole life, but I was doing them in a different way than in a small entrepreneurial organization. So here's what EOS did for us. So frankly, I would say this. We thought we had some information from the franchisor, didn't work where we were. We had to learn all these lessons the hard way. And man, were we struggling? And then COVID hit and we were really in trouble and we're like, okay.
8:52And our business is haircuts and color. So I'm a bald guy with a haircut shop. We'll just let that go. But it's a cuts and colors. So when the pandemic hit, that close proximity business, that personal service business, that was shut down here in Arizona for six, eight weeks. So we're like, are we even going to reopen these doors? This thing is killing us. It's sucking the life out of us? Like, what are we doing here? So we reopened, but we did it way differently than what we had thought we'd been given instruction to do in the way that we thought the business had to run because, hey, it's a franchise.
9:22Here's the script. So we changed the operational model. That was critical. And then we brought EOS in the fold. And here's the biggest thing that we did and what EOS will do for you. You may think you have core values within your organization, something, okay, this is up on the wall. We've done this, whatever. We actually help you really discover what those core values are. So we thought we had core values because our corporate office franchisor said, these are the core values. No, no, no. We have core values that my wife and I believe in, that we wanted to bring the fold. So we discovered those.
9:52You don't grab them out of the sky. This is what we believe in. So we started there. And then we said, are all the people that are working for us, are they aligned with those core values? And as you start to go through, and this is what we do with our clients, you start to say, well, no, these are not the right people, right? They may be able to cut hair or color hair, the different jobs that we have, but they're not the right people. They don't sync up with us. Okay. That's a red flag. Like that's huge. Right. So now you just can't go off and get rid of all those folks right away. You are trying to reopen a business and get going on it.
10:23But over the course of time, not only did we have those folks that were not aligned, leave the organization, we now only bring on or attract folks that are specifically aligned with the type of people that we want to have as part of our team. It has made all the difference. Of course, it's made running the business that much easier, but this is a huge thing that we come across with clients. So that's my story just around people, one aspect of EOS, but it's, this is what, you know, 60, 70 % of the problems in a business, the things that are getting an organization stuck are people related in some way.
10:54And they come in twofold, right person, right? We borrow this from Jim Collins, right person. Do they align with the culture, fit like a glove? Are they, do you like them right seat. Can they actually do the work that you need them to do? Like, can they perform the function? Do they have the expertise, the education, the skills, the experience to do it? When you do not have the right person in the right seat in any part of your organization, you are in big trouble. Now, one is worse than the other. So right person, wrong seat, maybe you can find a different job for them. That's cool. We like Josh.
11:26Josh is a great guy, really fits the culture. Josh is on the finance side, but maybe he'd be better off on the opposite. Okay, good. We can help Josh out. But if Josh is really smart, but not a good fit, so he's a wrong person, Josh is now a problem. No matter how good Josh is, we've got to make a change. And those types of folks are ones that can really derail any entrepreneur and his or her dreams without even knowing it. You've got a little cancer going through your organization. You've got to weed that out. So spent a lot of time on people. I just did there one of the six components of EOS, but it is a place where a lot of the evil lies.
12:01Yeah. Scott, I want to promote a couple of things here. Number one, this one's easy because to our friend that's listening to our podcast, guess what? What we know about them is they like podcasts. Scott, you has a podcast. Yeah, I do. It's called Grow Your Damn Business. Tell me about who you talk with and what the conversations are around. Yeah. So I talk to entrepreneurs. I talk to business owners. I I bring them on and let them tell their story about those overnight successes that take 10 years to happen. Yeah. Right. All right. So all the ups and downs that they're faced with, and we just talk about their journey from whether they were serial entrepreneur and had it because their parents had it or whether they found it later in life and just what's that like?
12:38A lot of the emotions and the humanity that comes into trying to create something from that idea and then building a business around it. So that's what we talk about. And we weave in a little EOS here and there, but really is about telling the stories of entrepreneurs. And so Grow Your Damn Business and can be found at growyourdamnbusiness.com. Excellent. So thinking about our listener right now, who should be reaching out to have a conversation about figuring out, would EOS work for me? Again, I think we kind of talked about that stage earlier, but anything else in terms of like, you know, values or what might be going on industries, that sort of thing.
13:21So really industry agnostic. So here's a great scenario, Jasper, just for people to think about you're playing golf with a buddy, you're on a morning hike with a friend, you're at a dinner with a couple and he or she owns a business and they start saying, man, I'm spending a lot of time in this business. And wow, I thought I'd get some freedom and flexibility by running my own show. And man, I got a lot of people here. I'm just not sure they really believe in what I believe in it. Boy, this is a little more than I thought it was going to be. When you start hearing people have those kinds of conversations or say those things aloud, probably time for them to at least have a conversation or do a little investigation about an operating system.
13:57So EOS is one of many that are out there. Obviously, I have a lot of belief in what it can do for organizations and a lot of testimonies that exist from our some 200 ,000 companies that run on EOS. But when you hear that type of language coming out and you're just sitting around chatting with someone, you know, you're hanging out with other business owners. Like those are the types of folks that then end up being real good, at least for an initial combo and saying, Hey, is this a good match for me? Do I want to undertake this journey? Awesome.
